Waste Factor: How Much Extra Material Should You Order?

There is no universal waste factor, and the familiar “just add 10%” is three unrelated problems wearing one number. Cut waste, ground error, and compaction are separate calculations, and the right overage depends on what happens when you run short — not on which material you are buying. Concrete deserves 5–10% because a shortage is permanent. Gravel rarely needs more than 5%, because a shortage is an inconvenience. Sod deserves almost none, because the surplus dies.
The three things hiding inside “waste factor”
Every overage percentage you have ever seen is some blend of these, and they behave completely differently.
Cut waste is material you buy and throw away. Pavers trimmed to meet a curve, sod strips cut around a tree ring, fence pickets ripped to close a gap. It scales with the perimeter and complexity of your layout, not the area — which is why a small patio with a curved edge can waste a higher percentage than a large rectangular one.
Ground error is material that disappears into reality. Your plan says 4 inches; the subgrade dips half an inch in the low corner; the excavation ran wide against an old root. Nothing was wasted, but the hole was bigger than the drawing. This is why NRMCA’s Concrete in Practice CIP 8 folds “over-excavation” into the same allowance as waste, and why ASTM C94/C94M, the ready-mixed concrete specification, notes that the volume of hardened concrete may appear less than expected due to waste, spillage, over-excavation, and spreading forms.
Compaction is not waste at all. The material is entirely there — it simply occupies less space once a plate compactor drives the air out. Treating it as waste is the single most expensive mistake in this whole subject, and it gets its own section below.
Overage by material, and why the numbers differ

Notice that the numbers cluster tightly between 5 and 10%. That narrow range is a clue: the honest variable is not the material at all. It is what a shortage costs you.
Order by failure cost, not by material
This is the reframe that makes waste factors make sense.
Ask one question before you round up: if I run 5% short, what happens?
- Concrete: the project is damaged. The first load starts hydrating the moment it is discharged. If the second truck is an hour behind, the joint between the two pours is a cold joint — a permanent plane of weakness through the slab, visible and structurally real. There is no version of this you can fix next weekend. That is why concrete gets the top of the range, always, on every pour.
- Pavers: the project stalls. Your supplier may be out of that colour, or the next batch may be a shade off. Dye lots vary between production runs, so the twelve pavers you go back for can be visibly different from the four hundred already down. Order the cuts in the first order.
- Gravel, mulch, soil: you lose an afternoon. Annoying, and there is usually a delivery fee, but the material blends invisibly and nothing is compromised. Modest overage is fine.
- Sod: the surplus is the failure. Sod is harvested live and installs on a clock. A leftover pallet baking on the driveway is a total loss, and you paid full price for it. This is the one material where ordering tight and installing fast beats ordering generous.
Sort your order by that consequence and the percentages fall out on their own.
Concrete: where the small numbers get expensive
Slabs punish measurement optimism harder than any other material, and the arithmetic is unforgiving. NRMCA CIP 8 gives the example plainly: a ⅛-inch error in a 4-inch slab is a 3 percent shortage — on a 32 cubic yard order, that is one entire missing cubic yard, from an error you cannot see standing on the subgrade.
Stack the usual contributors and it compounds fast:
⅛” thickness variance (3%) + minor over-excavation (2%) + form spread and spillage (2%) ≈ 7% short
Which is exactly why CIP 8 recommends including an allowance of 4 to 10 percent over plan dimensions for waste, over-excavation, and other causes. There is a second, subtler loss on top of that: the same document notes that hardened concrete in place can occupy about 2 percent less volume than it did freshly mixed, from air loss, bleeding, and drying shrinkage. Your truck’s yield is measured fresh — per ASTM C138/C138M, which defines yield as the volume produced from a known quantity of materials — but your slab is measured hard.
Practical rule: take the number from the concrete slab calculator, add 10% for anything residential and irregular, and round up to the next quarter yard. Compaction is not waste — stop adding it twice
Here is the over-ordering trap that costs the most money.
Dense-graded base loses roughly 15–20% of its loose volume when it is properly compacted. So a patio base specified at 4 inches compacted needs about 4.75 inches of loose stone delivered. That is real, and you must account for it.
But it is a volume conversion, not a waste allowance. The stone is not lost. It is denser.
The mistake happens like this: you correctly add 20% for compaction, then habitually add another 10% “for waste,” then the supplier rounds up to a whole ton. You are now 35% over on a material you have nowhere to store. Do it in this order instead:
- Compacted volume from your dimensions → the design number.
- × 1.15 to 1.20 for compaction → the loose volume you need delivered.
- × 1.05 for spillage and thin spots → the order volume.
- Convert to tons and round up to the supplier’s increment.
Note also that published density figures are dry-basis values — ASTM C29/C29M, the bulk density test method, measures on a dry basis and cautions that stockpiled aggregate carries moisture the lab figure does not include. Percentages break on small projects
A waste factor is a percentage, but two of the three things it covers do not scale like one.
Cut waste is driven by perimeter. Halve the area of a patio and the perimeter only drops by about 30% — so the small patio wastes a higher fraction. Measurement error does not scale at all: a half-inch depth misjudgment costs the same fraction of depth whether the bed is 20 square feet or 2,000, but on the small bed there is no slack anywhere else to absorb it.
So on anything under roughly 2 cubic yards, ignore the percentage and use an absolute floor:
- Bagged material: always buy one full bag more than the count. A single spare bag of mix or mulch costs a few dollars; a second trip costs an hour.
- Bulk material: round up to the next quarter yard, minimum. 10% of 0.6 yd³ is barely a wheelbarrow.
- Pavers: order at least 8–10 spare units regardless of patio size. They are your future repair stock, and the dye lot will never match again.
That last one is worth doing deliberately. A dozen leftover pavers stacked behind the shed is the cheapest insurance in hardscaping — the day a corner cracks in five years, you will have the exact colour.
Three worked examples
A 12 × 14 ft patio base. 168 sq ft at 4 inches compacted = 168 × 0.333 = 56 cu ft ÷ 27 = 2.07 yd³ compacted. × 1.18 compaction = 2.44 yd³ loose. × 1.05 waste = 2.56 yd³ → at ~1.4 tons/yd³ that is 3.6 tons, order 3.5–4 tons. A 10 × 20 ft, 4-inch slab. 200 sq ft × 0.333 = 66.7 cu ft ÷ 27 = 2.47 yd³. Residential, hand-formed, sloped site → +10% = 2.72 yd³ → order 3 yards. The extra quarter-yard costs less than a short-load fee, and far less than a cold joint.
A 300 sq ft herringbone patio. The four questions before you place the order
- What breaks if I’m short? Permanent damage → top of the range. Inconvenience → bottom.
- Have I already accounted for compaction? If yes, do not add it again under a different name.
- Is this job small enough that the percentage is meaningless? Under 2 yards, use an absolute floor.
- What is the supplier’s increment? Half-ton, whole yard, or full pallet. Whatever your math says, the invoice rounds — so check whether the rounding already delivered your waste factor for free.
That fourth one closes the loop more often than people expect. If the calculator says 2.56 yards and the yard sells in whole yards, ordering 3 has already built in 17%. Adding a waste factor on top of that is just paying to haul away stone.

Do I need to add extra gravel for compaction?
Yes, but that is a separate calculation from waste — and doubling up is the most common over-ordering mistake we see. Dense-graded base loses roughly 15–20% of its loose volume when it is plate-compacted, so a 4-inch compacted layer needs closer to 4.75 inches of loose stone. Add the compaction margin to the volume, then apply a small waste factor on top of that total. Do not apply 20% twice.
Is a 10% waste factor too much?
For a large, simple, rectangular job, often yes — 10% of 20 cubic yards is two full yards of material you pay to dispose of. For a small job it is frequently too little: 10% of half a cubic yard is under two wheelbarrow loads, which one measuring error erases. Percentages scale, but measurement error and cut waste do not scale the same way, so small projects need an absolute minimum buffer rather than a percentage.
Can you order too much sod?
Yes, and sod is the main exception to 'order extra.' It is a living product with a shelf life measured in hours — a pallet that sits in the sun through a hot weekend is compost, not lawn. Order about 5% over for cut waste around curves and beds, schedule delivery for the morning you install, and plan the layout before it arrives rather than after.
